What a custom AI system costs: a pricing guide

Business owners starting a custom AI system most often ask: "how much will this cost?" The honest answer is that there is no single price.

Like an office or a production line, its price depends on the complexity of the problem. This article shows the cost factors behind the price, so you can start planning with realistic expectations.

Why there is no single price list for custom AI development

With off-the-shelf SaaS products it is easy to show a price list, because everyone gets the same software and only the package size changes. With a custom AI system, the end product is different for every business.

Different data sources have to be connected, different industry regulations have to be met, and the number of users the system is designed for is different. A responsible development partner therefore always gives an exact quote after an assessment. But for planning, it helps to know the cost factors and the reasons behind them.

Cost factors that set the price

  • Number and complexity of integrations: the more systems (accounting software, CRM, a custom internal database) it has to connect to, the longer the development takes.
  • Data quality and volume: if the starting data is disorganised, incomplete or scattered, a lot of preparation is needed before the AI model can even start learning from it.
  • Degree of customisation: a solution built on a standard process (for example categorising incoming invoices) is cheaper than a fully custom, industry-specific decision logic.
  • User interface needs: automation that runs in the background and is seen by only a few key users is much cheaper than a full, multi-role, visually designed application.

Reliability, security and operation

  • Reliability and security requirements: in regulated industries (finance, healthcare), building in logging, auditability and data protection needs an extra round of development.
  • Operation and scaling: the infrastructure needs of an internal tool for a few users and a system serving thousands of customers differ by orders of magnitude.

What the price depends on, by project phase

Important: we don't publish figures, because every project gets an exact quote based on its own assessment. The first 30-minute assessment conversation is free, and we give a fixed price after it.

1. Assessment and concept

In this phase, the development team maps the current processes, identifies the data sources and works out a concrete, measurable proposal. The first 30-minute assessment call is free and without obligation. If a detailed technical assessment and plan are needed after that, we tell you its fixed price up front; if you go ahead with the project, it is often included in the project price.

2. Pilot / MVP development

A working prototype built on a narrow, well-defined process. The business can test the AI solution in real conditions with it before extending it to the whole process. The price depends on the scope and complexity, and we give a fixed quote after the assessment.

3. Full custom AI system

An enterprise-level solution covering several processes and integrated with several systems (for example full accounting automation or a complex customer service AI agent). The price depends on the scope, and we give a fixed quote after the assessment. Larger, more complex projects with several modules take more work.

4. Operation and ongoing development

After the system goes live, a monthly or annual support fee is usually needed. It covers tuning the model and fixing bugs. Cloud services (for example model API, hosting) are paid by the client to the provider under a separate contract.

ROI calculation: how to justify the investment

Compare four factors:

  1. Working time freed up: how many hours the system saves each month, and what that would cost if done by people.
  2. Fewer errors, in money terms: how much loss manual errors caused before (missed deductions, duplicates, late-payment penalties).
  3. Revenue growth: how much faster response times, better lead scoring or personalised marketing raise conversion.
  4. Scalability: how much cheaper it is to serve growth with automation than with a proportionally larger headcount.

A simple rule of thumb: if a process takes many working hours a month, and that number would grow in proportion to the business, the payback of AI automation can be calculated from the value of the time freed up.

Mini example

Illustration, not a real client: at a 25-person trading business, handling invoices and enquiries takes 80 working hours a month. If a system cuts that to 25 hours, 55 hours a month are freed up, and payback can be calculated from their value.

What to watch for when asking for a quote

  • Ask for a quote broken down by phase, not just a single total.
  • Be clear about what the operating fee includes, and what counts as a separate development round.
  • Check that the source code and data stay yours after the project closes.
  • Ask about concrete reference projects of a similar size and their actual lead times.

Summary

The price of a custom AI system depends on its complexity, the number of integrations and the regulatory requirements.

For the right decision, the starting price is not the real guide. The ROI calculated from working time freed up, fewer errors and scalability is.

FAQ

What is the minimum price of a custom AI system?

The first 30-minute assessment conversation is free. The price of a narrow-scope pilot depends on its scope, and the price of a detailed technical audit and plan depends on the size of the system; we give a fixed price for both after the assessment. The exact price always depends on the complexity of the specific process.

Why can you not give a fixed price list for AI development?

Because every business works with different data sources, different integration needs and a different regulatory environment. A responsible development partner therefore always gives an exact quote for the specific project after an assessment.

How long does a custom AI system take to pay back?

Payback depends on working time freed up, fewer errors and the effect on revenue, taken together. We calculate it after the assessment.

What does the operating fee cover after development?

Typically tuning the model, bug fixes and small changes. Cloud services (for example model API, hosting) are paid by the client to the provider under a separate contract, and the support fee is always worth setting out precisely in the contract.
